Most businesses spend a lot of time focusing on how to win more work.

More leads. More enquiries. More visibility.

And while all of that matters, there’s something equally valuable that often gets overlooked.

The opportunities that didn’t convert.

The Work You Didn’t Win Matters Too

When a business doesn’t go ahead, it’s easy to move on quickly. They chose someone else. They didn’t respond. They went quiet. And that’s usually where it ends.

But in reality, those moments often hold some of the most useful insights.

What I See Happen in Practice

In many cases, there’s no follow-up once the opportunity is lost. No question asked. No feedback gathered.

The assumption is made, usually around price or timing, and the focus shifts to the next enquiry. But without knowing the real reason, it’s just guesswork.

Why This Feedback Is So Valuable

Understanding why you didn’t win the work can highlight things you might not otherwise see:

  • Was your messaging clear?
  • Did the client fully understand your offering?
  • Were you compared against something very different?
  • Did your response meet their expectations?

Sometimes the answer is out of your control. But often, it isn’t.

What to Actually Ask

This doesn’t need to be complicated, and it doesn’t need to feel uncomfortable. A simple, polite follow-up can open the door to really useful insight. For example:

  • Just out of interest, would you mind sharing what influenced your decision?
  • Was there anything in particular that helped you decide to go in a different direction?
  • Was there something another provider offered that stood out to you?
  • Did you feel our service matched what you were looking for?
  • Was there anything you felt was missing from our proposal?
  • Was budget a key factor in your decision?
  • Did you feel clear on the value of what we offered?
  • Was there anything in our response or process that could have been clearer?
  • What would have made us a stronger option for you?

The key is to keep it open, neutral, and easy to answer.

Make It Easy to Respond

Not everyone will reply to an email, and that’s where a small change can make a big difference. Some businesses find it helpful to create a very short, simple questionnaire instead — just a few quick questions, nothing time-consuming.

It can feel easier for clients to complete in their own time, without needing to write a full response. Even a handful of replies can start to reveal patterns you wouldn’t otherwise see.

What Businesses Often Discover

When businesses start asking these questions consistently, patterns begin to appear:

  • Messaging that isn’t landing as clearly as expected
  • Missed expectations during the enquiry stage
  • Competitors positioning themselves differently
  • Gaps in the overall customer journey

And once you can see those patterns, you can do something about them.

The Missed Opportunity

Ironically, the opportunity isn’t just the job you didn’t win. It’s the insight you didn’t gain from it. Because without that, the same issues can repeat, quietly affecting future enquiries.

The Bottom Line

Winning new business is important. But understanding why you didn’t win it can be just as valuable.

Because sometimes, the biggest improvements don’t come from doing more… They come from learning what didn’t work, and adjusting accordingly.
